Most advice about using AI in a small business begins with automate this. The method below starts one step earlier.

Why this guide exists

Adam, a Kailiniai hero

The five-step sequence below is a well-known way to improve any product or process, and it is widely attributed to Elon Musk (idea attributed to him; this guide is our own adaptation for small-business owners and is not endorsed by him). The point that matters most is the order: question, delete, simplify, speed up, automate. Doing it backwards means automating work that should not exist.

The five steps, in order

  1. Question the requirements. Every requirement should have a named person behind it, not a department. If nobody can say who needs it, it is a candidate for removal.
  2. Delete the part or the process step. Remove first. A useful check: if you never have to add something back, you are probably not deleting enough.
  3. Simplify and optimise. Only what survived the deletion. Optimising a step that should not exist is a very common mistake.
  4. Speed up the cycle. Only after the first three are done.
  5. Automate. Last. This is where AI tools belong.

The audit: one evening, one sheet of paper

  1. List your repeating work. Write down every task you repeat weekly: quotes, invoices, replies to the same question, reports, posting, data entry. A list of fifteen to thirty lines is enough.
  2. Name the reason. Next to each line write who needs the result and what happens if it stops. Nobody, nothing is a valid answer.
  3. Mark deletions. Cross out lines nobody needs. Do not move on until you have tried to cross out at least a few.
  4. Mark merges. Where two tasks produce the same result, keep one.
  5. Simplify what is left. Remove steps, approvals and copies inside each remaining task.
  6. Only now choose what to automate. From the remaining list, pick tasks that are repetitive, rule-based and low-risk. Keep a human check on anything that touches money, customers or legal commitments.
  7. Review in a month. If you re-added something you deleted, note why. That is information, not failure.

Questions to ask about each task

  • Who would notice if this stopped for a month?
  • Is it done because it helps a customer, or because it has always been done?
  • Does it exist only to fix a problem created by another step?
  • If I had to do it by hand every time, would I still keep it?

What AI can and cannot do here

AI tools can draft, sort, summarise and fill templates. They cannot decide which of your tasks are worth doing. Automating a step that should not exist makes the mistake faster and harder to see. Results depend on your business, your customers and how carefully you apply the steps; this guide makes no promise about income or savings.

Service: process deletion audit for small businesses

What it is. A short, structured review of your recurring work. We go through your task list with you, question each requirement, and mark what can be removed, merged or simplified before any tool is chosen.

Who it is for. Owners of small businesses and solo professionals who are considering AI tools and want to know what is worth automating, and what is better dropped.

How it works. You send a list of your recurring tasks. We run the audit with you in a working session, following the five steps above. You receive a one-page result: tasks to delete, tasks to merge, tasks to simplify, and a short list of reasonable candidates for automation.

What you get. A clear, prioritised list and the reasoning behind it. Nothing is installed or connected to your systems without your agreement.

What we do not promise. Any increase in income, savings or customers. Outcomes depend on your business and on how the results are used.
